# Why Interviews Go Wrong

## Spotting red flags in your hiring process

Even well-structured hiring processes can fail if interviews aren’t handled correctly. Most failures happen when structure is abandoned mid-process.

**Red flags in interviews:**

- **Too much small talk** – rapport takes over substance.
- **Bias toward charisma** – confusing likability with ability.
- **Unstructured questions** – each interviewer asks random things with no consistency.
- **Skipping reference questions** – missing TORC reduces accountability.

**How to troubleshoot:**

- Always use the **Who Interview guide** to stay on track.
- Train interviewers on **probing follow-up questions**.
- Standardize interview questions across interviewers.

**Remember:** A poor interview process produces poor hires, no matter how strong the candidate looks on paper.
